Tracking Agent and Referral Commission in a Study Abroad Agency
Referral and agent networks are a normal part of overseas education in Nepal. Schools, past students, small local agents and even friends of the family send students to larger agencies, and expect something in return. When the arrangement is verbal and the records are loose, disputes appear. A few clear rules and a simple ledger prevent most of them.
This article is about record keeping. It does not recommend a commission rate and it is not legal advice. Agreements are between you and your partner, and a lawyer should review any written template you use.
Put the arrangement in writing
For each agent or referrer, write down the basics: who they are, how they will be identified in your records, what triggers a commission, how it is calculated, when it is paid and what happens if the student withdraws. Both sides should have a copy. A one-page agreement is better than a long one nobody reads.
Define the trigger event
The most common source of dispute is not the amount but the moment. Is commission due when the student pays the first instalment, when the application is submitted, when an offer arrives or when the student enrols? Different agreements choose different triggers. Whatever you choose, record it per agent and apply it consistently. In your system, the trigger should be a visible status so staff know exactly when a commission becomes payable.
Record the source on every student
When a lead arrives, ask how they heard about you and record the referrer in a structured field, not in a free-text note. If two agents claim the same student, the date and the entry history settle the question. Disputes are much shorter when the record is clear and was made at the time.
Keep a ledger per agent
Treat each agent like an account. Every student they refer creates an entry with the expected commission, the trigger status and the payment status. When commission becomes payable, the entry moves to due. When you pay, record the date, the mode and the reference. The agent's balance is simply the sum of due entries minus payments.
| Entry | Student reference | Trigger | Status | Paid on |
|---|---|---|---|---|
| 1 | Student A | Enrolled | Due | Not yet |
| 2 | Student B | First instalment | Paid | Recorded date |
| 3 | Student C | Offer accepted | Pending trigger | Not yet |
This sample is illustrative only. Your columns and triggers will differ.
Withdrawals and refunds
Decide in advance what happens to commission if a student withdraws or is refunded. Some agreements reduce or cancel the commission, others do not. Record the rule and apply it. If a payment has already been made, track the adjustment as a visible entry rather than quietly changing past numbers.
Tax and payment records
Commission paid to individuals or companies may carry tax and withholding implications depending on who the recipient is and how your business is registered. Ask your accountant how to record and report these payments, and what documents you should obtain from the agent. Keep payment proof for every commission paid. If the agent invoices you, file their invoice against the ledger entry.
Handling disputed referrals
Sometimes a student was first contacted by one agent, then walked in on their own, then was brought again by another referrer. Decide a rule before this happens, for example that the first recorded referral within a stated period holds. Write it into your agent agreement and apply it the same way to everyone. When the rule is known in advance, the conversation becomes about the record rather than about who is being unfair.
Paying on time
Agents stay loyal to agencies that pay what they say, when they say. A due list reviewed every month and paid on a fixed day builds more goodwill than occasional large settlements. Record each payment with the reference so you can show proof within a minute if asked. Late and unclear payment is the fastest way to lose a good referral partner.
Give agents visibility carefully
Agents often phone to ask about their students. A limited view that shows only their referred students and the commission status can save your staff many calls. It also builds trust. Decide in advance what information is appropriate to share. Student privacy still applies, so avoid showing documents or sensitive details.
Reports to review monthly
- Commission due, by agent.
- Commission paid in the month.
- Students per agent and their stage.
- Agents with no new students in a long time.
- Cost of commission as a share of service fee income, so you know the real margin per source.
That last report is often an eye-opener. A source that brings many students may be less profitable than a smaller one once commission is counted.
Next step
Take your five most active agents and write down what each is owed today. If the answer takes more than ten minutes, a ledger will help.
