CA Firm Management Checklist and Common Mistakes

Updated 14 Oct 2026 ยท 7 min read ยท WebsNP team

Every CA firm has a busy season, and the firms that cope best are those with simple routines that run all year. The routines do not need special software, although software makes them easier to follow. Here is a checklist for weekly and monthly use, followed by the mistakes we hear about most often. It concerns practice management only and is not tax or audit advice.

Weekly checklist

  • List client dates falling in the next three weeks, both official and internal target dates
  • Check the status of each related task and its owner
  • List clients whose documents are still pending and send reminders
  • Review workload per person and rebalance if needed
  • List tasks waiting for senior review and clear the oldest first
  • List completed work that has not been invoiced
  • Check that new client queries have been answered

Monthly checklist

  • Review the full engagement list for the coming month
  • Update dates after checking official notices for any change
  • Review fees invoiced, received and overdue by client
  • Look at time spent versus fee charged on larger engagements
  • Close completed engagements and archive their files
  • Remove access for staff who have left and review permissions
  • Back up records and test a restore at intervals

Before the busy season

  • Send clients the document lists and target dates early
  • Confirm staff leave and plan cover
  • Prepare article students with checklists and examples
  • Pre-assign engagements so everyone knows their load
  • Agree who can approve extensions of internal dates

Common mistakes

1. Relying on one person's memory

Every firm has a person who just knows when everything is due. When they are ill or leave, the firm is exposed. Put dates and tasks where everyone can see them, and have reminders go to a primary owner and a backup.

2. Treating all clients as equal

Clients who send documents late take far more effort than those who send early. Without a record of delays, the firm gives them the same fee and the same patience. Record when each client sends papers, and use the history in fee discussions.

3. Reviewing at the last minute

If preparation finishes the day before the date, review is rushed or skipped. Set internal dates a few days before the official one, and treat the internal date as the real deadline.

4. Verbal fee agreements

Agree the fee and scope before starting and record them in the engagement. State what is extra, such as additional months of bookkeeping or follow-up with authorities. Many fee disputes begin with an unwritten assumption.

5. Forgetting to invoice

Work completed is not income until invoiced and collected. Review the unbilled list weekly and invoice at completion, not at the end of the quarter.

6. Casual document handling

Sending client documents through personal mailboxes and phones is convenient but risky. Use a controlled place for each client's files, give staff separate logins and avoid forwarding documents beyond the people who need them.

7. Not recording review points

Review comments given verbally are forgotten. Log them as items with an owner and a closing date, so the partner can see what remains open before signing.

8. Not updating after extensions or changes

If an official date changes and the tracker is not updated, the team keeps working to the wrong date. Make one person responsible for checking official notices and updating dates, and record where each date came from.

A short walkthrough of one client cycle

Take a generic monthly VAT client. At the start of the month the coordinator sends the document list with a date. Papers arrive over a few days and are ticked off, the pending items are chased with a short WhatsApp message. A junior prepares the workings and marks them ready, the senior reviews and clears two points, the partner approves and the return is submitted before the internal date. The invoice is raised on completion and the receipt is recorded when the client pays. Every step has an owner and a date, and none depends on memory.

Turning the checklist into screens

A checklist depends on discipline, and discipline is hardest in busy weeks. In practice management software, each item becomes a view: dates coming up, tasks waiting for review, documents pending, work not yet billed. That is how our CA and audit firm software is organised, and WebsNP configures the checklists to your engagement types. Firms that also support clients with invoicing may be interested in our VAT billing software.
