How a CA Firm Can Track Client Deadlines and Tasks
In a CA practice, a missed date is rarely a big mistake. It is a chain of small ones: the client sent papers late, the task was assigned to someone on leave, the reviewer was busy and nobody saw the date approaching. A simple tracking system breaks this chain by making ownership and dates visible. This guide describes the method. The software holds dates you enter; it does not decide them, and this is not tax advice.
Step 1: Build the client engagement list
For every client, list the engagements you handle: monthly VAT work, annual returns, statutory audit, company renewals, bookkeeping and so on. For each, record the period, the person responsible and the reviewing senior. Do it for all clients, even those you think are simple. The goal is a single list that tells you what the firm owes its clients, month by month.
Step 2: Enter verified dates
For each engagement, enter the due date after verifying it from the official source or notice. Record where you got it, and update it when an extension is announced. Then add an internal target date a few days earlier, so the team finishes before the official date rather than on it. Internal dates give you room for review and for the client who sends papers late.
Step 3: Break the work into tasks
An engagement is too large to track as one item. Split it into tasks such as: request documents, receive and check documents, prepare workings, senior review, client approval, file or submit, and send invoice. Each task has an owner and a due date. A template per engagement type saves retyping.
| Task | Typical owner | Status values |
|---|---|---|
| Request documents | Junior or coordinator | Not started, requested, received |
| Prepare workings | Article student or staff | In progress, ready for review |
| Review | Senior or manager | Review points, cleared |
| Client approval | Partner or senior | Sent, approved |
| Submission | Designated staff | Submitted, acknowledged |
| Invoice | Accounts staff | Raised, paid |
Step 4: Chase documents systematically
Waiting for client documents is the largest source of delay. Send one clear list at the start of the period, with a date by which you need the papers. Mark what arrives. After the date, send a reminder listing only what is missing. Record each chase with the date. If a client habitually delays, you will see it in the record and can raise it politely with the partner or adjust the fee or terms. Many firms use WhatsApp or SMS for the first reminder because clients read it faster than email.
Step 5: Watch workload weekly
Once a week, look at open tasks per person for the next two to three weeks. If one person has too many, move work. If someone is free, give them preparation work early. This is the heart of avoiding a deadline rush, and it takes ten minutes with a workload view.
Step 6: Review and sign-off
Do not let work reach the client unreviewed. Make review a visible step with the reviewer's name and the date. If review points are raised, record them as items with an owner and a closing date. Partners can then see unresolved points before sign-off, instead of discovering them later.
Step 7: Close and bill
When the engagement finishes, mark it complete, save the final papers in the client file and raise the invoice at the agreed fee. If you wait until the next quarter, billing is easily forgotten. A list of completed but unbilled engagements is one of the most useful reports in the firm.
Handling extensions and surprises
When an official date changes, update the engagement date and tell the assigned staff. Keep a note of what changed and why. When a client situation changes, such as a new registration or a closed business, update the engagement list so you do not keep reminding yourself about work that no longer exists.
Where software fits
You can run this method on paper or in Excel for a handful of clients. Beyond that, the problems are reminders, visibility and history. Our CA and audit firm software holds the engagement list, the dates you enter, the task chain and the document checklist, and shows the partner a dashboard of what is late and what is coming. If you also manage staff leave and attendance, see our HR management software.
